Baxi combi 105 HE. ?

When C/H is off & hot tap turned on it takes a long time for the water to run hot but the radiators also get warm.
With C/H on the H/W works fine. Any ideas please?

Could be diaframe in water section weak or Sludged stuck in diverter valve
